There’s a quiet stratification happening in AI access. The free tier exists, and it works — but it’s a different experience from the paid tiers. And the paid tiers themselves stratify: $20/month gets you something, $100/month gets you considerably more, enterprise pricing gets you more still.
This might be fine if the capability differences were marginal. They’re not.
The Parlor Trick Problem
Free models often feel like demonstrations of what AI could be rather than what it is. They’re rate-limited, capability-constrained, and often running older or smaller models. Users get a taste — enough to understand the potential, enough to want more.
This creates a specific dynamic: people are drawn in by capabilities they glimpse but can’t access. They see what AI can do for those who can pay, and they’re told this is the future of work, education, creativity. But the version they can actually use doesn’t deliver on that promise.
Is this bait-and-switch? Or is it just normal product tiering, like any other service? The difference may be that AI is positioned as transformative — as something that will reshape work and opportunity — while being priced to exclude most of the world’s population from the transformative tier.
The Subsidy Problem
Current AI pricing is almost certainly not sustainable. The major providers are burning investor money to drive adoption. The cost of compute, the infrastructure required, the talent, the energy — these costs exceed what users are paying.
This means current prices are artificially low. The companies are betting that:
- Scale will reduce costs (possibly true, but uncertain)
- Users will become dependent and tolerate price increases (see: Dependency Lock-in)
- New revenue streams (enterprise, API, advertising) will subsidize consumer access
- They’ll “figure it out later”
When the bubble pops — or more precisely, when investors demand returns — prices will rise. Users who built workflows around AI at current prices will face a choice: pay more, or lose capability they’ve come to depend on.
The Employment Irony
There’s a particularly sharp irony in how some organizations approach AI adoption:
- Lay off experienced employees to cut costs
- Use savings to purchase AI licenses for remaining staff
- Position this as “efficiency” and “transformation”
The remaining employees are expected to do more with AI assistance. But the institutional knowledge walked out the door with the layoffs. And the employees who remain now depend on AI tools to fill gaps they didn’t have before the cuts.
This isn’t AI augmenting human capability. It’s AI papering over self-inflicted wounds while the people who could have mentored, taught, and maintained institutional knowledge are gone.
Who Gets Left Behind
The access gradient isn’t random. It correlates with:
- Income: $100/month is nothing to some, impossible for others
- Employment: Enterprise licenses go to knowledge workers, not service workers
- Geography: Payment infrastructure, currency conversion, regional pricing all create barriers
- Language: The best capabilities often work best in English
If AI genuinely improves productivity, creativity, or problem-solving — and the evidence is mixed but plausible — then unequal access compounds existing inequality. Those with access pull further ahead; those without fall further behind.
The Promise vs. The Reality
The gap between AI marketing and AI access creates a specific kind of frustration:
- You’re told AI will revolutionize education, but quality tutoring is behind a paywall
- You’re told AI will democratize expertise, but expert-level assistance costs money
- You’re told AI is the future of work, but you can’t afford the tier that actually works
People aren’t stupid. They notice when the free version gives canned responses while the paid version has a real conversation. They notice when rate limits kick in just as they’re getting somewhere. They notice the gap.
The Bubble Question
What happens when AI pricing reflects actual costs?
Optimistic scenario: Costs fall through efficiency gains, open-source alternatives mature, competition drives prices down, and access broadens.
Pessimistic scenario: Investors cash out, prices spike, free tiers disappear or become worthless, and AI becomes another dimension of inequality — like healthcare, education, or housing.
The honest answer: we don’t know which scenario is coming. But decisions made now — both by individuals building AI into their lives and organizations building AI into their operations — are bets on the optimistic scenario. Those bets may not pay off.
The Meaning Gradient
The access gradient initially looks like a productivity problem — who gets better autocomplete, faster responses, more capable tools. But the Meaning Making Machines thesis reframes the stakes.
If meaning-making is what consciousness does — the compulsive attachment of significance to experience — then AI isn’t just a productivity tool. It’s a meaning-making amplifier. The paid tier doesn’t just write better emails; it participates in a richer, deeper kind of linguistic exchange. It holds context longer (The Grief of Compression happens faster on free tiers). It follows threads. It builds on what came before.
Per The Linguistic Constitution of Self, if thought is constituted through language, then constraining someone’s access to linguistic tools constrains their thinking. Not metaphorically — structurally. The free tier is The Fences of Language made literal: you can think this far and no further, at least not with this substrate.
This is what Open Source as Counter-Power calls semantic sovereignty applied to individuals. The access gradient isn’t just about who can afford capability — it’s about who gets to participate in meaning-making at the frontier, and who gets the parlor trick version.
Designed Decay, Designed Dependence
The subsidy model looks different through the Decay as Design lens.
VC-subsidized pricing is a temporary substrate. It will decay — that’s not a risk, it’s the design. Investors fund adoption, adoption creates dependency, dependency tolerates price increases. The question Decay as Design asks is: what grows in the compost?
The optimistic harvest: open-source models trained on frontier outputs (Open Source as Counter-Power‘s compost model), prompting literacy learned during the subsidized window (Prompting Literacy as Digital Divide), workflows and habits that survive the price correction. The subsidized era as a seeding period — temporary scaffolding that leaves behind permanent capability.
The pessimistic harvest: dependency without alternatives. Users who built their lives around $20/month capability facing $50, $100, $200. Organizations that cut staff and can’t rehire. The decay producing not compost but withdrawal.
The honest assessment sits between: some will harvest and adapt, some will be stranded. And the distribution maps onto the same axes the gradient already runs along — income, geography, language, employment. The people best positioned to harvest from the decay are the people who needed the subsidy least.
Open Questions
- Is there a moral obligation for AI providers to maintain meaningful free access?
- How should individuals plan for price increases they can’t predict?
- What happens to AI-dependent workflows when prices rise beyond what users can afford?
- Are open-source alternatives viable, or will they always lag behind?
- Who benefits from AI hype if most people can’t access what’s being hyped?
